Why do most 5S programs fail after the third month, and how can you turn the method into a habit that lasts for years?

Almost every manufacturing plant we visit has “already done 5S.” Usually, that means one big spring cleanup, a few labels stuck on things, and photos on the bulletin board. Six months later, everything is back to the way it was.

Five Steps That Aren't About Order

5S is often mistaken for cleaning. In reality, it is a system that identifies anomalies before they become a problem.

  • Seiri (Sort) — Remove everything that doesn't belong in the workplace.
  • Seiton (Organize) — every item has its place and is kept there.
  • Seiso (Cleanse) — cleansing as a form of control, not just for appearance.
  • Seiketsu (Standardize) — Make the first three steps the standard.
  • Shitsuke (Maintain) — the discipline that keeps the system alive.

Anyone can do the first three "S"s over a weekend. The last two determine whether it will last.

Why Programs Fail at the Fifth “S”

Shitsuke—sustainability—is where 95% of programs fail. The reason is almost always the same: a lack of regular audits and visibility into results. When no one is measuring and no one can see the trend, discipline slowly fades away.

This is where digitizing audits helps. Instead of a paper checklist in a drawer, each workstation has a score, a history, and photographic evidence—and the manager can see the trends for the entire plant on a single screen.
