3. Brief Description

TWI is a highly effective and structured methodology for training foremen, team leaders, and operators in three key skills: Job Instruction, Job Relations, and Job Methods. It was developed in the U.S. during World War II and is considered one of the precursors to Lean and the Toyota Production System.

4. Purpose / When to Use

It is used for the rapid and effective training of employees, to standardize work procedures, to improve workplace relationships, and to support continuous improvement. It is an essential tool for building stable and capable teams.

5. Procedure / How to Apply It

TWI consists of three main programs ("J" programs):
1. Job Instruction (JI) – A method for quickly and correctly teaching someone how to perform a job. It uses a 4-step process: 1. Prepare the worker. 2. Demonstrate the operation. 3. Let them try it. 4. Watch and assist.
2. Job Relations (JR) — A method for resolving interpersonal problems and building good relationships. It teaches leaders how to treat people as individuals and how to prevent conflicts.
3. Job Methods (JM): A systematic approach to improving work processes by breaking down tasks into their components and seeking ways to simplify them.

6. A Real-World Example

The foreman wants to teach a new operator how to operate the machine. He will use the Job Instruction (JI) method. First, he will prepare a “Job Breakdown Sheet,” in which he will break down the operation into important steps and key points. He then follows a four-step process: He prepares the operator, demonstrates the task several times while providing explanations, lets the operator try it under supervision, and finally allows the operator to work independently, while checking on him regularly.

7. Benefits

- Dramatically reduces training time
.- Reduces error rates and improves quality by ensuring that everyone performs their work consistently according to the standard.
- Improves workplace safety.
- Strengthens the role of foremen and team leaders as true leaders and coaches.
- Builds stable and predictable processes.

8. Risks / Limits

- Perceived as an "old method": Although it is extremely effective, some companies may consider it outdated.
- Requires discipline and repetition: The method's success depends on strict adherence to the 4-step procedures.
- Requires training of trainers: First, foremen and leaders must be trained so they know how to use TWI methods correctly.

9. Practical Tips

- Job Instruction is the foundation: Most companies start with this program because it delivers the fastest and most visible results
.- The Job Breakdown Sheet (JBS) is key: A well-prepared job breakdown sheet accounts for 80% of the training’s success
.- TWI is the foundation for standardized work and Kaizen.
