3. Brief Description

Visual SOP is a standard operating procedure (SOP) that primarily uses images, photographs, pictograms, and diagrams to convey instructions, rather than lengthy text. The goal is to make the procedure as simple, quick, and easy to understand as possible for everyone.

4. Purpose / When to Use

It is used to train new employees, ensure consistent work performance, and reduce the error rate in manual operations. It is ideal for complex assembly procedures, maintenance tasks, machine setup, or any task where “a picture is worth a thousand words.”

5. Procedure / How to Apply It

1. Analyze the task: Break the workflow down into logical, key steps.
2. Take photos or draw diagrams: For each key step, take a high-quality photo or create a simple diagram.
3. Keep text to a minimum: Supplement the visual elements with only short, clear, and concise instructions or key points.
4. Highlight important details: Use arrows, circles, or colors to highlight critical points, safety warnings, or required parameters.
5. Organize in a logical sequence: Create a document (often on a single page—OPL) that guides the worker step by step.
6. Place it on the Gemba: Print and laminate the Visual SOP and place it directly at the worksite where the work is performed.

6. A Real-World Example

The café created a visual SOP for preparing a "Latte Macchiato." There are 4 large photos on a single A4 page: 1. A photo of properly frothed milk in a pitcher. 2. A photo of espresso pouring into a glass. 3. A photo of milk being slowly poured into the espresso. 4. A photo of the final product with three layers. Each photo has 2–3 keywords (e.g., “Milk 65°C,” “Pour slowly”).

8. Risks / Limits

- Creating visuals can be more time-consuming than writing text.
- Need for updates: If the process changes, the photos must also be updated, which is more difficult than changing the text.
- Poor-quality visuals: Blurry or unclear photos can be confusing.
- Excessive complexity: Too much information on a single page can be overwhelming.

9. Practical Tips

- Involve operators in the creation process: They know best which steps are critical and how best to illustrate them visually.
- Show “right” vs. “wrong”: A photo of work done correctly next to a photo of work done incorrectly is a very powerful tool.
- Use video: Short video tutorials played on a tablet right at the worksite are a modern and highly effective form of Visual SOP.
